The character died 12 pages early, so I rewrote the whole ending on stage

I was doing a live reading at a small venue in Portland last month and my protagonist was supposed to survive until the final scene, but I realized halfway through that I'd written her into a corner with no way out. Instead of pausing or skipping ahead, I just let her get hit by the bus and spent the next 10 minutes improvising a totally different grief-driven monologue that the audience actually clapped for. Do you think it's better to stick to your planned plot or let a dead-end moment force you to pivot in front of people, or is that just plain reckless?
