I swapped our quarterly all-hands for small team lunches and got a weird result

I thought moving from a big formal meeting to casual lunches with 5 people each would boost honest feedback. Instead, my sales team just talked about a new CRM tool for 45 minutes straight. Has anyone else tried breaking up big meetings and gotten something totally unexpected?

Ever try giving them a prompt to start? I did the same thing and got silence until I put a question on the table. Like, "what's one thing making your job harder this week?" It forces the talk past just shop talk. The first lunch, everyone just complained about expense reports, but the second one, we actually fixed a real process bottleneck.
